I think this could cause a bit of resentment if one of them constantly cancels. I would lean towards having them pay up front and if they miss, they forfeit the class instead of putting the burden on the other two

No, not really but a business plan is always a great idea and I would figure out expenses and then figure out what you will need to do in order to reach them, I would also think realistically but think positively and always look ahead and stay one step ahead!
